How to Reduce COD Returns and RTO in India: A Practical Playbook

Practical steps to cut COD returns and RTO in India: checks at checkout, prepaid options, courier choice and same-day follow-up on failed deliveries.

How do you reduce COD returns and RTO in India?

RTO means return to origin, when a parcel comes back undelivered. You reduce COD returns and RTO by checking orders before dispatch and by acting quickly after a failed delivery. Four steps help most: check the address and pincode at checkout, encourage prepaid payment, choose couriers that perform well in each destination, and follow up on failed deliveries the same day. No single step solves the problem. Several steps used together work better.

Why do COD orders come back more often?

  • The customer has not paid when ordering, so the order is easier to cancel or refuse.
  • Addresses are often incomplete, such as a landmark with no house number, or a pincode that does not match the city. The courier cannot find the customer.
  • Courier performance varies by area. A courier that works well in one city may be slower in smaller towns.

What should you check before dispatch?

  1. Require a full address, a 10-digit mobile number and a pincode at checkout.
  2. Check that the pincode matches the city and state. If it does not, call the customer before you ship.
  3. Use address autocomplete if your store platform supports it.
  4. Offer prepaid payment and explain the benefit at checkout.
  5. Review high-value COD orders and first-time COD orders before you ship them.

What should you do after a failed delivery?

When the courier reports a failed delivery, contact the customer the same day by WhatsApp or phone. Ask them to confirm the address or choose a new delivery time. Set a clear hold period, then return the parcel if the customer does not reply.

How do you track the numbers?

Keep a simple sheet with RTO by pincode and by customer phone number. Review it every week so patterns show up early. Use what you find to decide where you offer COD and which couriers you use.

What does not usually work?

  • Calling every COD customer before dispatch takes hours and does not scale. Send routine confirmations by message, and call only orders that look risky.
  • Offering COD everywhere to raise order count. Extra orders that come back still cost you forward and return freight.
  • Blaming the courier for every RTO. Address quality and customer intent are within your control, so fix those first.

What should your store have?

  • Prepaid and COD checkout. HOD Media supports COD, plus online payments through Razorpay, PayU or Cashfree.
  • Shipping by pincode with courier choice. HOD Media has about 20 courier partners to choose from.
  • Order updates and abandoned-cart reminders on WhatsApp, plus order emails.
  • GST invoices once you add your GSTIN.
